How I Work with AI

Every product at ScoopedOut Studios is built using AI-native workflows — not as an experiment, but as the default operating model. This post is the full version of what I summarize on my personal site in four principles. Here I'll go deeper into the philosophy, the systems, and the specific practices that make it work.

The operating philosophy

AI accelerates discovery and implementation, but quality comes from engineering discipline. That's not a platitude — it's the constraint that shapes every decision in this system. The goal is never to generate code faster; it's to build a repeatable operating system that raises the quality bar on every cycle.

The distinction matters. One-shot generation produces code. A repeatable system produces products — with test coverage, release discipline, and architectural coherence that survives iteration. I've spent 14 years building platform systems at companies like Amazon, OpenSea, and Atlassian. The engineering standards don't get relaxed because an AI wrote the first draft.

Agent orchestration

The studio runs on custom AI agents with defined roles that cover the full product lifecycle. These aren't generic chat assistants — each agent has a specific scope, explicit responsibilities, and clear boundaries around what decisions it can make versus what requires human judgment.

The system includes agents for product management, staff-level engineering review, QA and release management, security review, design, growth strategy, and cross-functional coordination. A Chief of Staff agent routes work across the team, consolidates decisions, and resolves conflicts — returning one execution-ready recommendation rather than a pile of opinions.

Each agent operates with composable skills — structured capabilities that can be mixed and matched depending on the task. Skills cover everything from idea triage and customer discovery through STAR story preparation and content review. They're designed to be reusable across contexts, not one-off prompt chains.

Context engineering

This is where the real leverage lives. Context engineering is the practice of deciding what context to provide agents, how to structure it, and where to place quality boundaries in multi-agent coordination.

It's not about writing better prompts. It's about designing the information architecture that agents operate within — what they can see, what they can't, what they're required to check before acting, and how their outputs feed into the next step. When context is structured well, agents produce work that fits together. When it's not, you get locally reasonable outputs that don't cohere at the system level.

I iterate on context engineering continuously. Every build loop surfaces new coordination patterns, new failure modes, and new opportunities to tighten how agents collaborate. This is the evolving, compounding practice — not a static configuration.

Solo OS: workflow automation

Solo OS is the CLI-driven workflow automation layer that keeps execution disciplined across repositories and projects. It's a Python toolchain that wraps GitHub Projects and Issues into a structured operating system for solo execution.

The core workflow: every piece of work moves through a canonical taxonomy — Ideas, Roadmap items, and Build Loops. Ideas are uncommitted hypotheses. Roadmap items are committed strategic bets. Build Loops are bounded execution cycles with clear scope, explicit non-goals, and checkpointed learning.

The daily rhythm starts with automated triage: review current stage assignments, validate that the right 1-3 things are in focus today, pull from the week's queue as capacity opens, and check blocked items for progress. WIP limits are enforced — at most 3 items in "Today" across all repos, at most 1 active Build Loop per repo.

Solo OS also handles Build Loop orchestration: managed git worktrees for parallel execution, branch conventions, sync cadence with main, and merge-back protocols. The goal is to remove the coordination overhead that makes solo execution fragile — without adding bureaucratic weight that slows it down.

Build Loops and quality discipline

Every product ships through structured Build Loops with three explicit checkpoints:

Risk tiers scale the validation depth. Low-risk internal work gets a targeted smoke check. Medium-risk user-visible changes get regression testing. High-risk changes to auth, payments, or privacy get full release reviews with explicit rollback steps and monitoring owners. The framework adapts to the stakes instead of applying one process to everything.

This isn't "vibe coding" with a governance veneer. The checkpoints catch scope drift, force explicit release decisions, and ensure every loop captures learning that makes the next loop better. The compound effect is what makes the system valuable — each cycle raises the quality floor.

Where human judgment is non-negotiable

AI handles a lot. It doesn't handle everything. There are specific decision points where human judgment is required, not optional:

Automating the wrong thing is worse than automating nothing. The operating model is designed to make human judgment points explicit and unavoidable, not to minimize human involvement.

What's changing

The system keeps evolving. Models get better, which means agents can handle more complex reasoning with less scaffolding. Coordination patterns that required careful human oversight six months ago now work reliably with structured context alone.

The trajectory is clear: each build ships faster and cleaner than the last. Not because the products are getting simpler, but because the workflow infrastructure compounds. Better context engineering leads to better agent coordination. Better coordination leads to fewer quality escapes. Fewer escapes lead to faster release cycles.

I'm pushing the boundary of what one engineer can ship at production quality. The answer keeps expanding — and the interesting part isn't the tools themselves, but the deliberate iteration on how human-AI collaboration works across the full product lifecycle.
